Project tracking is one current record of every job: stage, owner, next step and blockers. Where templates stop working, what a board should show, and how the Business Operating System replaces the status round.

Project tracking is keeping one current record of every job: what stage it is at, who owns the next step and what is blocking it. Done well, anyone can see the status without asking. Done badly, it lives in a spreadsheet and people's heads, and a weekly status meeting becomes the only way to find out.

What are businesses looking for when they search project tracking?

We probed "project tracking" on Google on 26 October 2026 before writing this. All fifteen suggestions were typed searches, and most of them were about a place to put the work: "project tracking template", "project tracking template excel", "project tracking tools", "project tracking software", "project tracking app", "project tracking systems" and "project tracking dashboard".

That is an owner who already knows jobs are slipping between the cracks and wants somewhere to see them. A template is a reasonable first step. It is also where most businesses get stuck, and the rest of this post is about why.

Why does the Monday status meeting exist at all?

A status meeting is what a business does when the status is not written down anywhere people trust. Someone has to go round the room and ask, because the answer is in a WhatsApp thread, an inbox, a notebook or a sheet that was last updated on Thursday.

Microsoft's 2023 Work Trend Index, a survey of 31,000 workers across 31 markets, ranked "having inefficient meetings" as the number one disruptor of productivity, with "having too many meetings" third. The same report found that only 35 percent of people think they would be missed in the majority of their meetings, and 68 percent say they do not have enough uninterrupted focus time in the workday.

A round of status updates is often exactly that kind of meeting: everyone attends, each person speaks for a minute, and most of the room is waiting for their turn.

Where does a project tracking template stop working?

A spreadsheet or template is a good list. It is not a system. The gaps show up in a busy week:

  1. It is only as current as the last person who opened it. If updating the sheet is a separate job from doing the work, it gets done on Friday afternoon, or not at all.
  2. It does not know when something is late. A due date in a cell does not remind anyone. Someone has to scan the sheet and notice.
  3. It does not connect to the rest of the work. The quote, the customer messages, the job card and the invoice live somewhere else, so the tracker shows a status with none of the context behind it.
  4. Copies multiply. One version is emailed, one is downloaded, one is edited on a phone. Within a month nobody is sure which one is right.

We wrote about the wider version of this problem in spreadsheet versus database: a sheet holds data well, but it cannot hold the rules about what happens next.

Template, tool or system: what is the difference?

ApproachWhere status livesWho updates itWhat happens when a job is late
Project tracking templateA shared sheetWhoever remembersSomeone notices, eventually
Standalone project tracking toolOne more app beside the othersThe team, if they adopt itA notification, without the quote, messages or invoice behind it
Business Operating SystemThe same system the work happens inThe work itself, as each step is doneThe owner of the step is reminded, with the full job in front of them

What should good project tracking show at a glance?

Whatever you use, the board should answer five questions without anyone having to ask:

  1. Stage: where each job is, in the stages your business actually uses.
  2. Owner: one named person for the next step, not a team.
  3. Next step and date: what has to happen and by when.
  4. Blocker: what the job is waiting on, if anything.
  5. History: what has already happened, so nobody has to reconstruct it from messages.

If your board answers those five, the status meeting can shrink to the jobs that are genuinely stuck. If it cannot, the meeting will keep doing the board's job.

How does the Business Operating System replace the status meeting?

The Business Operating System is built around how your business already runs, so the board is not a separate thing to keep up to date. It is where the work happens.

  • Your stages, mapped first. Before anything is built, the way work arrives, who owns each step and what happens next is mapped with you. The board uses those stages, not a generic template.
  • Status changes as the work is done. When a step is completed in the system, the job moves. Nobody has to update a tracker afterwards.
  • Dates sit on the work. The next step carries its owner and its date, and the reminder goes to that person before it is late.
  • One record per job. The quote, the job card, the customer conversation and the invoice sit on the same record, so the status comes with its context. Our post on the job card system covers how a job moves from workshop to invoice.
  • Reports without a rebuild. Because the data is already in one place, the weekly view is a filter, not a spreadsheet someone assembles on Sunday night. See automate reporting.

What changes for the owner is simple: Monday starts with a board you can read in two minutes, and the meeting, if you keep it at all, is about decisions rather than updates. That is the idea behind one source of truth for the business.

Frequently Asked Questions

What is project tracking?

Project tracking is keeping a single, current view of every job: its stage, the owner of the next step, the due date and anything blocking it, so anyone can see status without asking around.

Is a project tracking template in Excel enough?

For a handful of jobs and one person updating it, often yes. Once several people share it, it falls behind, copies multiply and nobody is reminded when a date passes, which is when meetings creep back.

Do I still need a weekly status meeting with good project tracking?

Usually a much shorter one. When the board shows stage, owner and next step for every job, the meeting can focus only on stuck jobs and decisions instead of going round the room for updates.

How is the Business Operating System different from a project tracking app?

A tracking app is one more place to update. The Business Operating System is where the work itself happens, so the status moves as steps are completed and sits on the same record as the quote and invoice.
